My brother told my parents like this...
He had new pictures from a trip he had just been on with his wife so he passed them around but like in the middle he stuck in a sonogram pic and my mom and dad thought it was a picture of my sisters baby cause she was pregnant at the same time. Then since that didn't work. They invited them to go shopping the next day... and they went into a baby boutique and they figured they were shopping for my sister... until they started picking out girls clothes (cause my sister had a boy). She wasn't really sure what was going on but suspected something. And my brother is a doctor so he had already ordered little tiny pink scrubs with the last name on the back.. and he stuck it in my grandmas purse and thats when she finally caught on. But my grandpa didn't know and we wanted to tell him in a fun way -- so we baked a cake and put a binky in there and gave him the piece with the binky and it was really cute.
It all depends on the sense of humor that your parents have... also the people in the baby section of YA have really good ways... I had read some of the answers on there. Good Luck and Congrats!!

Send them a package of baby items, that a grandparent likes to have on hand. If you would like to be there when the package is open for the next holiday, there are a million, You could always make up your own and just give them a wrapped package. I hope you get tons of ideas and Congratulations!

Make it sound like you're joking, let them know they're going to be grandparents and then tell them it's only a joke. After you see their reaction tell them it's true. You'll get a lot of fun trying to make them believe you (someone around me did that and we had a lot of fun)

Send them a cute little card, no baby on the card, so they have no clue what they are going to read. Start the note with Dearest grandma and grandpa, I just wanted to tell you that I am on my way and that I can't wait to see you!

However you do it, personalize it in a way that will surprise them. For example, my family has big family gatherings. We told everybody at a Thanksgiving before meal prayer time about my son.

Buy a doll and a pack of diapers. Wrap them up and give them the gift. When they open it tell them that they have (x) number of months to practice.

Take them on a vacation with you, and go to the beach. Take your mother/mother in-law out and wade with her in the lake/ocean. You break it to her, and let your hubby break it to the guys.
Let them both think they are the only ones who know at first, and then see how long it takes for one of them to 'spill' to the other.

Buy them matching sweatshirts that say "#1 Grandma/pa." That might be funny. It depends on how good of a sense of humor they have.
