It sounds like you have to replace or repair the shower diverter. If you have the type of tub faucet that has the knob on top that you pull to get the water to come out of the shower head, just unscrew it from the wall and replace it with a new one. They're usually just hand tight.

The washer that is supposed to seal the connection when you change it from shower to faucet needs to be replaced.

Get a rebuild kit at Home Depot.

you need to replace the diverter theres usually only 2 types of manufacurer its like a 5 doller item and if your handy you could do it yourself ..............................goodluck
