i usually do about 3/4 sets. the first set i can never get beyond about 9 or so. never increases??

Do you do them everyday? If so, thats bad. Try doing them only three times a week with at least one day of rest in between. (you can exercise other muscle groups on your off days if you want but have at least one day of complete rest a week for maximum benefit)

Three to four sets is good but you could increase that to four to six sets if you want to intensify your workout (resting about a minute or two between sets).

Patience and perseverence are also important. If you keep training and eat a good diet you will get stronger. Also measure your weight you might be getting heavier which means that your muscles are getting stronger already.

You can do weight training exercises to increase your lats (upper back) and bicep strength but you don't really need to.

Try different hand positions to stress the muscles differently (eg, split grip, wide grip, narrow grip, reverse grip etc)

P.S. - pecs and shoulders don't really come into play for this exercise very much, its mostly lats and biceps. But you should train your whole body evenly to maintain a good muscle balance. Pressups will do nicely for chest, anterior delts (shoulders) and triceps.

I am a US Marine. I know just what you need. We do pullups all the time.

Exercises that are a must
-----------------------------------
Pullups (duh!)
Bent over row
Seated row (machine or free weight)
Military Press
Shoulder Press
.....
and anything else that works your lats and shoulders

Pullup tips

Focus more on the pulling than the dropping. After I've pulled up I just let my body drop. If increasing your max is what you want, why bother wasting energy on the way down? Lift and drop. Only get your chin over the bar and drop. Don't lift your head all the way over the bar. That's silly.

Overall, lift heavy weight when it comes to working your back out. When you do pullups, wear a weight vest or something to make yourself heavier and work yourself up to 9 pullups with weight. When you do pullups without the extra weight, it'll be easy.
