find daily calorie intake calculator on the net, enter all your stats and it will tell you how many calories you need a day to maintain, take off 300-400cal off that number and thats how much you need to lose.
eat 5-6 small meals a day (eat every 2-3 hours - it optimizes your metabolism)
5-8 servings of fruit and veggies a day
8 glasses of water
have complex carbs for breakfast - they give you energy
have protein (lean meat, legumes etc) for dinner - repairs muscle
cardio exercise 4-6 times a week for 30-50min (ideally 45min because the first 20-30min body burns carbs and only then starts burning fat), light weight training (more muscle=faster metabolism)
dont consume foods that are made of white flour (white bread, cakes, pasta etc.), sugar loaded foods (cookies, icecream, candy etc) and nothing fried, oily.
ofcourse you can spoil yourself once in a while with a little treat:)
and take a multivitamin with breakfast and omega or flax oil capsules.

20 pounds in 3 months is doable but on the higher side of what is advised... just be safe and you should be OK. Maybe shoot for 12-15 and then re-evaluate when you get there? Depending on your height 5 pounds can make a huge difference or not much of one at all. For me, what worked was the boring stuff... diet and exercise. Don't look at is as a diet though, look at it as changing the way you eat. You can still eat the good stuff, just eat smaller portions... you can go to McDonald's, but get a regular cheeseburger instead of a Big Mac, and small fries instead or superginormo; and be sure to eat at least 2 "healthy" meals a day (lean protein, vegetables, complex carbs like brown rice). Walking is great if you're starting to exercise and it's free (get some decent shoes though). One thing that has given me an extra boost is the green teas they have now, I love the Lipton diet green teas (both citrus and mixed berry flavors are good), green tea boosts your metabolism without making you feel all jittery. That has been my most recent discovery. Good luck! Remember slower is better.. it's been proven that the slower you lose the weight, the more likely it will stay off.

I am only thirteen and had teh same exact problem a year ago. i got braces and lost five pounds just becaus ei couldnt eat. After i was able to eat again, the five pounds had me motivated. After two weeks and ten pounds later the motivation had started to wear off. I got the teen dance video Byou and lost three more pounds doing that. Then i became obsessed with running. I always took my ipod because it was a very good distraction to listen to and sing along with the music while you are running. While i was running i also thought about all of the horrible things people had called me and that pushed me to run another one half mile. I also started wearing a rubber band. When ever i had a craving for unhealthy food i would snap it and pretty soon i didnt even think of those foods anymore.these are basic things but they all worked for me!!! GOODLUCK!!!

Walk every morning and evening, outdoors in nature. This gets the blood pumping, burns calories, and even prevents depression.
Breakfast:
Cheerios, fruit, 1% milk
Mid-morning:
Carrot & celery sticks, juice, a couple of crackers
Lunch:
Tuna on lettuce & tomatoes--squirt lemon on it all
Green tea, 1% milk, or juice
Mid afternoon:
Non-fat yogurt, fruit, herb tea
Dinner:
Broiled chicken breast (or broiled fillet of any fish), with two vegetables, juice, herb or green tea, or 1% milk
Late Evening:
Slice of whole grain toast, OR non-fat yogurt, OR fruit, etc.
1% milk OR Chamomile tea/Sleepytime Tea
