Everyone develops on their own schedule- it depends a lot on both genetics and the amount of body fat you have.
As far as having a "pregnant" looking belly, I didn't show until I was around 5 1/2 months, and even then, my belly wasn't any firmer until about 6 1/2 months, and my bellybutton never popped out either.
Assuming this is your first pregnancy, it will likely be fairly late- second trimester is normal. In subsequent pregnancies, showing tends to happen earlier.

Diffeent for everyone, also depends what shape you are in before you get pregnant, if you have a little chubbiness around your belly, your stomach wont feel hard right away. I think by the end of the third trimester (13 weeks) most women feel that hard baby bump

You don’t need to exercise for hours on end. Short, sharp sets of exercise will produce better results in case you work hard. Get a missing rope, skip for two a few minutes, do push ups for a minute or so, skip for two minutes, rest for starters minute. with my first pregnancy it was around after 2 months when it started to get hard. And now with my 2nd I'm 18 weeks today and the top is very hard and bottom is still soft and fatty. So it depends on the pregnancy.

It depends on your body, especially the weight you carry in your mid section. If you have excess weight it will take much longer than a person with little fat there. My stomach got hard at 10 weeks, but I'm guessing next time it will take a little longer. My friend is 21 weeks along and she had some extra weight in her mid section and her stomach is still not hard.
