What's the best way to do this that doesn't call for being a masochist or martyr?

Some of these answers are great, just remember to find an exercise you like. If you don't like the exercise, you will fail. One of the best I find for most people is swimming. It really gets your heart going and many people find it lots of fun.
Whatever you choose, remember to dress comfortably and wear really comfortable sneakers.
All this eat less stuff doesn't work. Eating well works. I know how hard that is because I CAN'T pass a bakery without my mouth watering, so instead I eat well most of the time and try to find healthier snacks that I like. Except for the price of swimming, everything else is very low cost. Even eating healthy can be cheap as long as you stay away from these healthy food store, etc... I am not saying they aren't good, but they are ridiculously expensive.

Just remember to enjoy your diet and exercise (Find what makes you happy) and you will win. That is what I did and it worked great.

Don't you REALLY hate those people to tell you stupid things like NO PAIN NO GAIN or YOU HAVE TO SUFFER IF YOU WANT TO BE BEAUTIFUL. I believe in doing something good that is also fun for me.

20 pounds in 12 weeks is close to 2 pounds a week - this is an unsafe amount to begin with. If you re-calibrate your goal to something like 1 pound a week, then you have to spend roughly 3500 more calories than you consume. If you are 150 pounds, in order to spend 200 calories, you have to walk roughly 1.5 miles. Also, at 150 pounds, you are allowed about 1800 calories per day. So then - you know what to do.

BUT _ BEFORE YOU BEGIN _ SEE A DOCTOR AND GET A HEALTH CHECK FIRST!!!!!

I can refer you to my web site, but you may not be able to afford the products that are available. You can take a look and to do that you would have to email me for the web address. Exercise 3 times a week. Cardio works best for weight loss. Eat smaller portions frequently and drink lots of water.
