(sometimes someone external from the family but someone they admire and like could have a heavy influence on them)

Unfortunately being the bad parent is sometimes the role everyone not only the parent, but the aunts, uncles older cousins etc have to play. If they are doing something wrong especially at school you do need to let them know there is consequences. My nephews played up at school and we banned them from the tv for a week... it worked like a treat but it depends on what discipline you want to use. Remember they love you no matter what !

Sometimes parents / guardians have no choice but to give the kids in their care a kick up the backside when they do bad in school..... though of course that's only after things like dyslexia and other learning difficulties have been ruled out.
I suppose you could try saying something to them along the lines of "If you don't want to spend your life working as a toilet cleaner, I suggest you shut that Playstation off and get on with your homework......... give me a shout if you need any help with it"......... and similar such words of encouragement.
Or perhaps quit spoiling them, stop any pocket money they get until further notice.............. but instead of spending their pocket money on other things, stick it in a pot and let it build up and encourage the boys to push each other along at school by telling them that the one who get the best end of term report card gets to keep all the money.

You are the most important person they can learn from, and sometimes life's lessons are harsh.
Put that foot down! Let them know they did wrong, give them a punishment, and let them know future occurrences will have the same or worse punishments.
Start now, or they might end up "walking" all over you later in life.
Expect the crying, and the huffing, and the "it isn't fair" foot stomping. They will survive.

Unfortunately, you're gonna have to be kind of hard on them. I know they're not going to like how you discipline them, but it's for their own good as they mature into the adults they will become. And while they obviously won't realize that is the intent when giving them these disciplines, they will learn later on in the future. I did. Unfortunately, I know too many parents these days get too soft, and therefore let their kids get away with too many things, and it's ultimately going to hurt them. Don't be one of them.

"...without coming of as a bad parent."
To other adults?
Or to your children?
I am afraid that no matter what form of discipline you give your children, they will still judge you as a "bad parent". After all, no kid likes discipline. Yet, they need to realize that it is you who is the parent and it is you who makes the rules.
No child likes discipline. But if you put your foot all the way down now, refuse to give in to them, it will benefit the future.

Explain the difference between working hard and working smart. If they do well in school and strive to be successful, working their brains hard and not wearing their bodies down digging ditches, they will have a much easier life.
My daddy's advice.

YOU SHOULD NOT CARE IF YOU'RE THE BAD PARENT OR NOT......EITHER YOU SAY WHAT YOU MEAN AND MEAN WHAT YOU SAY...OR LEAVE IT ALONE.....YOU WILL RATHER NIP NOW THAN LATER... WHICH ONE WILL YOU RATHER HAVE THEN ATTEND YALE? JAIL? OR EVEN WORSE.... THE TIME IS NOW WHEN YOU CHASTISE THEM TO GROW UP TO BE RESPONSIBLE YOUNG ADULTS...WITH YOU CONTINUING BABYING THEM UP WANT HELP THEM.. ALLOW YOUR SELF TO SHOW THEM SOME TOUGH LOVE FOR A CHANGE THEY WILL APPRECIATE IT IN THE LONG RUN.....ESPECIALLY WHEN THEY GET KIDS OF THEIR OWN..STOP WHAT YOU ARE DOING.....YOU WILL REGRET IT...

You can't. Be firm, they won't learn if you stress that it's important for later in life. Punish them somehow, they'll learn.
