If you make chocolate icing it takes less black icing color to make it black. It takes less coloring plus it tastes better. Use the gel food coloring.
To make gray just put a little bit of black at a time till you get the gray you want.

Use food coloring made for icing, such as Wilton's If you use the food color in those little tiny sqeeze bottles the colors usually run or bleed out of the icing. Use Wilton's black food coloring to make black and grey. Also use just alittle since the stuff in concetrated, Just a little dab from a toothpick goes a long way. You can go to any hobby shop that sells baking tins (like custom cake tins) and they have icing coloring and you can actually get one in black among several other colors. I have found some at Walmart (in the craft area), Hobby Lobby, and Micheals. It cost just about $2.00 This are a thick food coloring and you just keep adding until you have your desired color. I made 1 cake for a wedding that had black on it, i would highly suggest you get some rubber gloves. The icing stained my hands for over a week.
