If it is a three handled faucet then you need to rebuild or replace the middle stem. if its a two handled or single handled faucet then replace the tub spout. either way its a pretty simple fix. If you change the tub spout make sure the pipe is open to the spout threads. If you let the water run for a while it will get hot coming out of the shower head. its just the water that's in the shower piping that needs to be run out

if u are talking about water coming out of the shower head and tub faucet at the same time then it is time for a new faucet for your tub because it controls the shower when u pull up the the nob or handle and it probably has a build up of calcium and iron from hard water most of these faucets screw on

There is a diverter valve that is supposed to make it go one way or the other. Shut off the water, both hot and cold. Take off that valve's handle and then unscrew the valve stem. Bring it into a good hardware place and ask for the repair kit for it. Put that on and you will be back to normal.
