If they're a stiff leather they can be softened up by applying some Mink Oil, the same way you would apply leather shoe polish.
This one just came to me, rather odd...but you could use a sanitary pad for an insole.
A thin sock cut into a strip slightly smaller than the sides or sole of the shoe, where ever you place it can be used as a cushion, use some double sided tape to keep it in place.

Spray the insides with a can of Pam cooking oil....comfortable..hmm but clumsy...and fun to watch.
