how can a leader effectively counsel his or her employee, who as a result of family pressures or personal problems, is unable to be productive or is distracted.

You have to decide if this person is worth keeping or not. If they are worth keeping, pull them into your office and have them sit down for a chat. Use the compliment - criticism - compliment structure when talking to hem. For example, let them know that the company values them as an employee because they are smart, and good with the customers. However they have not been as productive as the company would like due to their personal problems and that you would like them to leave their personal problems at home and focus on making sales, cleaning the floor, etc. Then, reiterate that you enjoy working with them and you hope they will continue to work with you in the future. The compliment - criticism - compliment structure is one of the best HR tools available.

You need to tell them that you are sympathetic to their problems but that you do have to be fair to the other employees and expect them to pull their weight. Be understanding for a certain period of time and if there is still a problem, suggest that they may want to take some vacation or personal time off until the situation is resolved. They need to know that this is affecting their performance and that their job may be in jeopardy. The may take this as a good opportunity to find a job that is less demanding.

You need to be honest, tell them you cannot accept to lack of interest in their job. Leave personal problems at home.....If things do not change lay them off for 3 months and after the time has passed, check in and see if things have settled. If not, release them of their job, permanently!!
