They usually get softer with every wash. If you use PFs, the Indian PFs tend to be softer than the Chinese PFs. You could make some fleece liners (just cut rectangle or hourglass shapes out of fleece) . They will help keep baby dry and give something extra soft on the tushie while you get your dipes extra soft. Do you line dry? Putting them in the dryer will help soften them. Have you tried dryer balls? Also, PFs can be boiled, the high heat can soften them. Boil for about 10 min. and it will also prep them or strip them of any detergent residue. I guess I don't know what kind of diaper your using. I'm sorry that I don't have any better suggestions for you.

I found a link on Cloth Diapers for you with alot of information, it is listed below. In the article, it is under "Washing cloth diapers" and says:
Dry in dryer on hot. Many covers may need to be dried on low or hung to dry. If you hang dry all of your diapers you may want to put them in the dryer for a short period of time to soften them up.

DO NOT USE FABRIC SOFTENER! It effects the absorbancy of the dipe! You may need to do an extra rinse.
