Prob the glow plugs - I had this with my 306 diesel a few months back. It would take AGES to start and when it did, lots of black smoke. It was fine if the engine was warm - it would start no problem but it was first thing in the morning it had a prob, and often made me late for work. I bought some glow plugs from Halfords and my husband had a go at fitting them but no luck - they were rusted on, so took my car to the local garage, told them what I wanted doing, told them I had the parts and all I needed them to do was fit them. They did say it might not be the glow plugs but I just asked them to fit them for me and we'll go from there. It wasn't too expensive - £30 for the glow plugs and £30 for the garage to fit them.

Might be Glow plugs, More probably poor spraying from the injectors. Check to see if there is any possibility of air getting into the fuel line between the tank and the pump. I had a Pug 205 with this problem.

One of the big problems with diesels is the Timing Belt - they should be checked every 30,000 miles. The symptoms you decribe are symptomatic of misaligned timing. Tthey are also symptomatic of the other answers on this page (glow plugs etc) but if it is the Timing Belt you can save yourself a world of grief (i.e. Broken Pistons, Cylinder Head etc) & about £1000 by getting it checked out as a matter of URGENCY!

If it's only difficult to start when cold, but starts readily when hot, it's probably just your glow-plugs not working properly. Easy to fix. The excess smoke after a difficult start is just unburnt fuel and should clear quickly.

sounds like you have oil leaking into your cylinders. I assume you have a turbo? I think an oil-seal in your turbo may have gone out. Also there is often a tuna-can looking filter on your valve covers. These can get clogged up with oil and cause smoking, in which case they need to be replaced.

It needs diagnostic evaluation to determine the condition of the engine prior to stating it's inherent faults.
