when you use a gas bbq do you leave the gas running all the time or do the lava coals retain the heat

Many grill manufacturers recommend that you start the grill on high (for about 10 minutes) to get the grilling surface searing hot, then reduce the settings to medium for grilling.

The purpose of the lava rocks is not to retain heat, but to provide a hot surface for the juices to vaporize, which is where that great bbq flavor comes from.
