Master cylinder possibly booster.

Check the fluid level first, see if there's any there. If there is fluid but no pressure then it's the master cylinder.

The booster can make the pedal hard, but not soft, well not softer than it's supposed to be.

If the fluid is missing then you are going to need to search for where it's going. The answer will be one of the slave cylinders, a broken line, or through bad seals and into the engine through the vacuum booster.

it could be a couple of things , your brake line might have a leak or your master cylinder when replaced did not have the air removed prior to install or you might need to add brake fluid and bleed the system to raise the pressure in the master cylinder, if all of this has been checked and or done check your brake shoes and pads. if they are good also check the cylinders of the rear brakes, they might have gone bad and are starting to leak or have stopped working altogether. might also be the preportioning valve going out which is under the master cylinder.

your not giving enough details. If you are saying your brake peddle is going to the floor, Then it could be a few things. If your losing break fluid then your master cylinder could be bad. If your now losing break fluid, I would check your power brake booster.

did you bench bleed the cyl. before installing????Check brake calipers/pads. If pads are worn all the way down the piston in the caliper will be fully extended causing excessive pedal travel

bleed the brakes....you shouldnt need a new master....it sounds like there is air in the line
