if you're talking about a johnson/evinrude, remove the bolts holding the lower unit on, pull down on it while pulling the shifter into reverse and you'll see a brass coupling. remove the bottom screw completely from the coupling and the unit will come off. if you're talking about a "sea horse" motor, you'll have to pull the powerhead and undo the locknuts.

You'll have to separate the lower unit. Your best bet is to buy a manual. Ebay has good deals on the book and the parts. The repair is pretty straight forward. A couple hours is all that is really needed.
