Ours did the same thing. Hot water heaters are designed so that as you start to use the hot water, what is in the tank is not diluted by cold water that is filling the tank to compensate for the hot water you have used. There is a tube inside the hot water heater that keeps the old hot and the new cold water from mixing. If the tube breaks or becomes disconnected, you get the hot then cold problem. My husband (who can fix ANYTHING) fixed ours, but if you are not handy, you will need to call a professional. Since hot water heaters are not terribly expensive (and labor usually is), it might be better to just get a new one. Note: How old is your water heater? If it is relatively new, it might still be under warranty.
