Once goals are set, managers must develop a structure to facilitate goal attainment. When managers are developing or changing the organization’s structure, they are engaging in organization design. There is a long history of research into the topic of organization design. In fact, the basic concepts of organization design were formulated in the early 1900s. These tried-and-true principals still provide valuable insights into designing successful organizations.

There are six basic elements of structure. These elements will answer many important questions you might have about designing appropriate organizational structures. For example, how do you divide jobs into smaller parts? Who should report to whom? How many subordinates can a manager direct? Who will give the orders and who has the obligation to perform an assigned activity? Who should make the decisions?

Although reviewing the research on designing effective and efficient organizations is helpful, there is no ideal organizational structure for all situations. The first step is becoming aware of all of the options for organization design, and the next step is choosing the appropriate structure in a particular situation. Choosing the appropriate structure often depends on an organization’s strategy, size, technology, and environment. These are called contingency factors.

The functional structure offers the advantage of specialization. The divisional structure has a greater focus on results. Both of these advantages are combined (or weaved together) in a third type of structure called the matrix structure. In a matrix structure, a specialist from a functional department is assigned to work on one or more projects led by a product manager. The unique characteristic of the matrix organization is that employees in this structure have at least two supervisors, their functional departmental manager and their product or project manager. A disadvantage of the matrix organization is that it has the potential for creating confusion and power struggles.
