According to "Windows XP Annoyances for Geeks", the startup image is in ntoskrnl.exe. It says to save Bitmap:1:1033. It uses a 16-color palette that shows up as all black, which may be why you didn't see it. You have to substitute a different palette to edit it, then replace the original palette before saving.

The boot image (the picture you see at startup) is held in /System/Library/Core Services/Resources/BootPanel.pdf. To replace it, simply create your own 640x480 PDF file, name it BootPanel.pdf, and save it to that same directory. You may want to make a copy of the existing screen first, of course!
