I manage a group of nine employees. Two have been with the company for over seven years, and I have been with the company for only 5 months. The two "veterans" do their work very well, but they have terrible attitudes and treat the newer employees horribly and they bad mouth me. I have confronted them about this, but the behavior continues. What to do?

Having been a military officer, I've been in this situation a number of times. As a very junior officer, it was often my responsibility to manage the functions of senior NCOs who'd been in the military almost as long as I'd been alive. In most cases, it's just going to take some time for you to gain their respect.

A major issue may be in the way the company or your department is organized. Your "boss" is whoever can fire you or make your life significantly unpleasant. If you don't have this authority, you have no trump card to play, and it may be more difficult to be taken seriously. It is a tremendous injustice for your employer to put you in such a situation. If this is the case, you need to confront your superiors about it -- sternly if necessary.

Start documenting their behavior, and have the newer employees who are being bady treated to start documenting everything too. It may take a while, but you can get rid of them.

Let them know how you feel, all employees do this, not many bosses know about it! In the end, your the boss they are your employees tell them you will have to let them go if this continues and you have already warned them once!
