People who consistently use "but" in their speech are usually doing one of two things:
1) Trying to justify statements that they make which they themselves may find weak or unjustified.
2) Always pointing out the negative qualities of something that they are describing as if to say their inital description was a little too generous and needs to be tempered with the downside.
Either one shows that you are not a confident speaker and may not think things through before saying them. Then after hearing what you said, you must correct misconceptions and exagerrated statements.

It is one indicator that it was not a well-crafted speech.

The critic may have been trying to help you with some criticism of your work. This is especially true if you were giving an informative or a persuasive speech or portion of a speech.

What the critic might have said, (and I am guessing, because I do not know the context) is that you need to better prepare your position for your argument. You want to state your case better.
Too many "buts" will sidetrack a series of points to be made.

Don't worry about it you'll grow out of it and find other words to take the place of "but".

But would be used as a, "stall tactic", meaning your unsure or don't have confidence in what your saying, or your actually listing to what your saying at times you have to stop and think about it.

So "But Me No Buts".

when you use "but" alot it means you are not sure of your answer or your answers have alot of question in them and not based on fact. when you listen to someone speak they should be positive in there answers positive to where their is no room for conjecture. but is ok occasionly but too much of it leaves the listener thinking this speach is full of holes and not theory.
