Given a 2.5" drive, what factors make it incompatible with any particular laptop. Or is it a con by the makers? I am looking for an upgrade for an HP Ze series - any advice on what would fit?

The 2.5" drive is becoming that standard for laptop. Before that, each company made a drive that fit in the space they had in their laptop for the drive. Main things to watch for are: will the connectors on the back of the drive fit the port in your laptop? Will the BIOS of the computer support a hard drive of that size?

It is usually best to go with a drive produced specifically for your laptop. Then you know it will fit.

BIOS....certain BIOS will not recognize large drives. Other than that...as long as the shoe fits...wear it.
