It could be what the others say , or it could be that your dip tube has fallen off inside the water heater.
The dip tube is a plastic tube that is attached on the cold side at the pipe connection and runs down to the bottom of the water heater, or near the bottom. It allows cold water to enter the bottom of the water heater and pushes the hot water to the top and out the hot water line. If this tube has fallen off, it will allow cold water to enter the water heater and flow right back out the hot side, turning the hot water to cold almost instantly.
If you know a little about plumbing, you can purchase these tubes at Lowes or Home Depot. The chances of retrieving the old one out of the tank is slim to none but it won't hurt anything to remain in the tank.

Electric elements don't (are going bad). They don't slow down or work sometimes and not others. They work until they go out and that is the end of the line for them.
I agree with the guy about the dip tube, but don't attempt to remove it until you have cash in hand for a new heater because once you start, you may not be able to get it out or get the new one in and you are stuck with no water at all.
If you replace the tank yourself, after to finish, cut the hot water faucets on upstairs and let the tank fill completly before turning the electricity on or lighting the pilot light, or turning the juice on if it has electronic ignition or you very well ruin a brand new tank.

If it is an electric water heater, it simply means that you have run out of the water in the tank. If this happens often and there is no clear defect, get a larger sized one.

If it is electric your heating elements may be going bad. You can have them replaced or get a new one all together. If you ran your water to long and ran out the water heater may be to small, just get a bigger one.
Not sure about gas. Sometimes they need flushed out.

you don't say if it is electric or gas anyway if it is electric you probably have a burn out top element if it is gas your pilot light is probably out a small amount of water leakage is not unusual on a cold tank when it heats the leak should stop if it doesn't check the drain valve'

Sounds like a cracked tank. How old is the unit? They have a lifespan of about 15 yrs.

If you don't know how old it is, they usually have a date of manufacture stamped on them.
