I have collected several small, slightly open pinecones from my yard and we are going to use them for crafts. Glue will be used and probably also spray paint or spray gloss finish. Do I need to bake them first?

Ya know, I did the same thing. It was darn sight cheaper than paying $5.00 for a bag of them from the store.
At first I just started using them, after a short time they started ?flaking?, falling apart. I used a pair of tweezers to pull out the rest of the loose stuff and then sprayed them with clear spray paint. It has worked wonderfully.
This is what worked for me, if this is the wrong way to do it, I apologize. All I did was experiment...that's half the fun.

if you plan on spraying the with a gloss paint ..just do what ever you are going to do with them then put your finishing gloss on them
I did a lot of pine cone crafts last year and that is all you have to do.
