Encouraging people working as a team can sometimes be difficult. The key is balance. and set objectives, set up in a step by step manner. Goal # 1 then 2 etc. as each goal is attained give 1 group high 5 compliment then point out each persons contribution and how it couldn't have been done with out...even on the most stressful of days a good group leader will suck it up and remain enthusiastic. On the other hand you must of course assess and pint out what each one could improve upon.. do that privately. Then of course one group we could have done better if...when ever needed. Another thing that can be one is say after you attain so many goals treat them to something whether it be buying a case of beer and taking it easy one night that you should be working. Making them feel like they earned the break.

sounds like you need a good Project Management class. I guess the best way to encourage the team would be to have measurable goals to be able to assess the success of their work. Good Luck!
