My husband has quite a few pairs of boots. He breaks them in without putting them on his feet. He spends an evening alternating between rubbing in Vaseline and then keeping them near the fireplace. Once the Vaseline has absorbed from the heat, he puts on a new coat. They are completely pliable by the next day.

I have a pair of Doc Martens...they're the most uncomfortable boots I've ever worn. I got those gel inserts for the bottom, they really help a lot, but my feet are still sore after I wear them for a day. I guess you just gotta wear em a lot and they'll eventually break in.

Soak them in piss. It softens the leather. Down side is they stink something rotten.
