Check for vacuum leak,- inside controls have vacuum switching to operate the modules that change doors to direct air where-ever you want it to go! Your air control door isn't moving from a/c to Heat! All it does is flip over the other way! You should be able to hear the leak if you listen under the dash with the engine running (if it doesn't make too much noise!) You may still be able to hear it if leaking outside in engine compartment. The heater hoses are hot coming in and going out?-- Then the heater is hot, - all you have to is get the air to go through!

It is also possible that something like pencils knives and other stuff has fallen down into the heater box, and blocked the door so that it can't move. I found a 1/2 drill bit sabout 8 inches long in a truck I bought one time, -- it blocked the operation real well!!

The control could be bad also, but 80% of the time it is lack of vacuum available!
