In normal scenario. this kind of situation wont happen overnight. as a manager/lead you have to you normally assess every team member based on their merits and demerits and current requirements. you need to give feedback to them on their area of improvements. you need to acknowledge them for the slightest positive points they have and hard work they put.If you need to take a decision, which can hurt the team member, take them to a coffe then discuss them about the current status (need to decide on what to disclose and what not) and then give them some kind of positive feed back and tell the decision in as much as in a normal tone (with a slight hint of sadness) and console them..
