I assume take the creases out of a leather jacket. Saddle soap is used to wash leather and it is very good but it does make leather softer. Try hang it up and smoothing it out with your hands, stuff the sleeves with newspaper. Keep it out of damp atmosphere as that hardens the leather and it might crack. You might have broken or stretched the surface and in that case it is pretty impossible to smooth it out. Sorry you'll just have to take more care in the future

Cut the arms off, that will decrease it by about 20%.

What do you mean by decrease. Do you mean decrease its value. If you are trying to decrese its value, run over it with a car a few times. If decreasing its size, take it to a tailor.
