If you are running the distance of a cross country event, then you are screwed. Practice - practice -practice!
Distance runners are made.
However, Sprinters are born!
If you can sprint, you don't need 3 minutes of endurance.
Stick to one event. Find your best one and work on it.
Form will come as you fine tune during practice.
Don't worry about your older friend's opinion. Practice at what you do best. Then kick his/her azz at it.

If ur "pretty fast" why do you care about long distance events, why not 100,200 or 400 m. You dont need enormous amounts of endurance for those events. As a guide you should be able to compete competently in the next distancde up in the distance u wanna run. e.g. if ya wanna run a 400 good u hav be able to run a decent 800. You wont improve if ur lazy. start small, go for a jog around the block every morning. this will help improve ur fitness.

Even if you are a sprinter running just 100m, you need to be able to run for more then 3 minutes. Clearly not all out, but you need to be in shape. So start increasing your endurance.
As for your form, there are form exorcises. Talk to your coach about them, they are easy to show but difficult to explain. If you don't have a school coach, try the library. There are books and dvds that show you proper form, the library should be able to get them for you. Also, try videotaping yourself from the front, back and side so you can see how you look. Many form problems are obvious even to an untrained eye.

Since your legs turn numb,
--do a 3 minute jog before you run
--stretch A LOT my team stretches for over 20 minutes
--then go on your run
if u are doing a race go on a run before you run as well!

i love track i did it last season for The first time and had a blast!! well i have the same problems as you. i am a sprinter and kick *** in the 100 meter race as for like a 400 meter race i go to a catholic school k-8th and i had 3rd graders kicking my ***. well sometime i did good saw myself getting better as the season went on but when i was wasn't practicing i sucked but i think that to get better you should do at least as much as you do half of your practice on days off and your get better in no time. i know i did.
