Rub the inside with a fine piece of sand paper so the bit that rubs doesn't have any harsh edges to bite into the skin.
Then use Dubbin leather softener on the outside.
Wear 2 pairs of socks, and a bit of cloth plaster for a while.
Also, always tie them up tight, it's uncomfortable at first, especially if you've blistered, but it will stop your foot from moving around too much and rubbing against the heel.

best way to wear DMs are when they are broken in by you. Once you get the leather to conform to your feet, they are the most comfortable thing to wear. So how to break them in. If you can really...wear them as much as you can.
If all else fails...
1. Are they tight on you when you bought them? They are probably the wrong size.
2. Work the leather out. There are leather softeners you can get the shoe store.
3. Wear them in the rain. But make sure you have protection on the leather.

Most shoe stores will sell a product called Shoe Stretch... spray this on just before you wear them... they will give some and comforn to your foot . You can also get some lambs wool or mole skin to put on the backs to stop the rubbing.

See if you can bend it or file it down with an emery board. I've done that with hiking boots before. Also, wear two pairs of sox while breaking in boots.

You're not gonna believe this,but I promise it's true......urine ! You rest your boots so that the urine you pour in,won't spill out and leave them over-night. I don't mean FILL your boots,use just enough to make sure the urine soaks in the heel part. It's something to do with the acidity in the urine. This is a really.really old cure and has worked for everyone I know.I kid you not.
