how hard do you think i would be to convert a 1980s van into a 4x4. would i just have to change the front end or is it harder then that??

you may need to lift the frame to accomodate clearance for the forward drive train and transfer case. if this is the case, you'll need to adjust the brakes, suspension, speedometer due to the larger tires and add a skid plate to protect the transfer case. will the new drive train physically fit under the van and how much room do you have underneath at the end of the motor to work with? Is the bell housing directly under the 'dog house' in the cab of the van? I may have missed a few other steps, but these are the ones that jump out as immediate problem areas. if you've got the time, cash and equipment to do it, go for it!!

It's way harder that a simple front end component change. If I were doing this, I'd find a 4X4 truck frame and put the van body on that.

It takes a bit more than that. You have to get a new drive train and chassie. A new gear box, and it will cost a good bit.
