It depends. Everyone is different.
I had a tiny little swelling of my stomach right from about 6 or 7 weeks. Couldn't fit into jeans very early on!!
I started to get a proper "bump" perhaps at about 4 or 5 months. I'm 27 weeks now (6 months approx) and have a bump although its not very big - people keep commenting on how small it is. But I'm not a "big" person anyway - always been very slim so maybe I won't get that big.
It depends on your body shape and your metabolism. Some women put on an awful lot of fat as well as the baby weight which makes them look bigger.
Hoping I'll avoid that!

The smaller you are, the more of a "bump" seems to show earlier in my experience. I have twins and am small and did not really show until 4 months. Just depends. Some people never "show". Some are huge by week 12.

we have four children. My wife, who has a thin waist and good stomach muscles, didn't show much until the 6th month for the first two.
And though she regained her shape and weight each time, still the 3rd and 4th started showing a bit sooner, say around the 4th-5th month.
It varies vastly, as you say. It will show less on younger, more muscular women, and it will show more on older, less muscular women.
remember: never starve a baby, in Europe the normal total weight gain is considered to be 26 to 29 pounds, and less than 20ish is considered not enough and with a risk of starving the baby a bit.

If you are really slim then you can show a small lump at about 12 weeks. Like you said ... every woman is different. I am a large woman and I didnt start showing till I was 6 months but from that stage onwards my belly grew bigger every day.

With my first child I started showing at around 5-6 months. It didn't look like much only a little buldge. I still wore my same size.
Didn't even wear maternity clothes until I was 7-8 months along.

Your uterus has risen above your pelvic bones at 11 weeks, so any time after then is the usual...but as you say every one is different. I didnt show with my first child until I was 7 months but I has to wear looser clothes with my second at 12 weeks
