If the 12 year old has not gone through puberty yet maybe an inch or two. If he started puberty early then his penis could be 3 to 4 inches.

If you are a girl or dirty old man - then gross.
If you are the 12 year old boy - then it depends. Likely, when erect, your penis now is probably the length it will be even as an adult. But it also depends on your testerone level and at 12 years old, your testerone hasn't started it's upward climb. You will reach sexual height between 12-22 years of age. Just relax and don't think about this. You are normal.
