How would you describe people without going out of your way to do it? Like keeping to the main part of the story without having to say something like "as for my friends I'll describe them to you." What's a good way to NOT do that?

Maybe have some nicknames, or that kind of teasing that friends do, some inside jokes. You could describe one flat out if it relates to the storry. For example:

"Jon was tall dark and handome, exactly the kind of guy that any girl would want. The only problem? The one he wanted was looking for something else."

Something like that.

When I do it, I'll add little details here and there. For example, I'll say "John ran a muscular hand through his short-cropped hair." You've just got to make sure that you don't obscure the meaning of the sentence under too much description.

example:

I knew John for years. He was like me. Fourteen and horny. Only he was very masculine with muscles and short black hair.
