I was over in Europe already at school and me and my then bf decided to backpack around Europe. We had to plan a bit because we had to get train passes and we had too pick some destinations so that we wouldn't just randomly zigzag across Europe. But other then that you should be some what free with what you do especially with a group. I also backpacked Spain a year ago and I didn't get along with the friend I was traveling with so we split up and went out seperate ways. Basically to get organized you should decide when you want to go, some basic ideas of where, your travel style (fly by the seat of your pants or organized, hostels or small hotels, etc), what types of things you want to see when there, how much everyone wants to spend. Remember that for everyone to have fun it is important to be flexable but also for people to be able to break off and do their own thing sometimes. I have actually had the best trips when I went on my own because I would just do what ever, when ever and I met lots of people.

backpacking

Sport of hiking while carrying clothing, food, and camping equipment in a pack on the back. In the early 20th century backpacking was primarily a means of getting to wilderness areas inaccessible by car or by day hike. It subsequently became associated with general touring by foot in urban as well as wilderness settings. Types of packs range from the frameless rucksack to the contour frame pack, with a frame of aluminum tubing and often a waistband that transfers most of the pack's weight to the hips.
