I heard it explained like the little umbrellas you get in your mai-tai-if you were to open and close them rapidly, that's how an octopus works the pigments in his skin - Squids and coddlefish do the same - they believe that squids actually communicate with each other that way. See if you can find a old video series by David Attenbourough called "The Trials of LIfe". You would find the one tape called "Communicating" very interesting.

They can't become invisible but they can change the pigment in their skin to blend into the background.
